The paywall stays closed until the product earns it

The measurable gates for ads, subscriptions, data rights, and a product worth paying for.

Stripe can be integrated in a sprint. A product worth subscribing to cannot. Google ads can be pasted into a layout. Reader attention is harder to earn back after we waste it.

Fourth Down Labs is not refusing revenue. We are sequencing it. Free flagship research proves the standard. Repeatable tools prove ongoing utility. Audience behavior proves demand. Only then should billing convert real value into a durable business.

CURRENT DECISION

No Stripe. No display ads. Build the evidence that would make both rational.

The value ladder

  1. Publish useful research.Questions with draft-room or lineup consequences, not generic content volume.
  2. Repeat it on schedule.Preseason and in-season series must survive the calendar, not just a demo.
  3. Score the calls.Forecasts receive later outcomes, calibration, and visible misses.
  4. Observe pull.Readers return, subscribe, click, reply, and ask for deeper versions.
  5. Package premium utility.Timely model outputs, downloadable tables, alerts, and decision tools—not hidden methods.
  6. Charge carefully.Clear entitlements, data rights, support, refunds, and no degradation of open research.

Stripe readiness: Keep the paywall closed

A subscription becomes sensible when it buys time-sensitive utility that costs us real effort to maintain. Methodology, flagship studies, corrections, and the evidence standard stay public.

WAIT

Premium product depth

Threshold: One decision tool delivered on schedule for 8 consecutive weeks, with downloadable outputs and public scorecards

Current evidence: The member-oriented series are registered but not yet implemented or scored

WAIT

Audience pull

Threshold: At least 500 opted-in readers and repeated click or reply demand for the same premium workflow

Current evidence: Newsletter capture exists; durable production delivery and audience measurement are not connected

WAIT

Commercial data rights

Threshold: Written commercial rights for every input used in a paid output

Current evidence: Public nflverse research is documented; commercial ADP and projection rights are not contracted

WAIT

Trust and operations

Threshold: Published methodology, correction policy, support path, entitlements, refunds, and tax handling

Current evidence: Methodology, run artifacts, correction policy, and a public ledger now exist; durable support, entitlements, refunds, tax handling, and billing operations remain unimplemented

Advertising readiness: Do not add display ads

Light advertising can diversify revenue without locking knowledge away, but only after there is meaningful reach and a placement policy that protects the reading experience. Two calm, reserved placements are the ceiling—not the starting point.

WAIT

Meaningful reach

Threshold: At least 25,000 monthly reader sessions for 3 consecutive months

Current evidence: Privacy-respecting production analytics are not installed yet

WAIT

Editorial separation

Threshold: Written placement policy, sponsor labeling, blocked categories, and no ranking influence

Current evidence: The product reserves only light future placements; the policy is not yet published

WAIT

Reader experience

Threshold: Two reserved placements maximum, mobile QA, and cumulative layout shift below 0.1

Current evidence: No ad code is installed, so performance impact has not been tested

How the decision gets updated

The readiness ledger is versioned with the product. Each gate has a threshold and current evidence. Running npm run readiness prints the same recommendation shown here. As durable analytics, newsletter delivery, commercial licenses, and scored recurring products come online, the evidence changes in the ledger—not in a private founder hunch.

When every Stripe gate is genuinely ready, we should add authentication, Checkout, webhooks, entitlement tests, a customer portal, tax treatment, and cancellation paths as one complete billing slice. When the ad gates are ready, we should test reserved placements against performance and reader response before connecting an ad network.
